The Leadership Capacity Lab

Education leader feeling confident about the intentional steps she's taking to improve her well being

A Different Standard for Leadership Development

Most leadership development focuses on adding skills.

The Leadership Capacity Lab™ strengthens the internal capacity that shapes how you think, make decisions, and lead in real situations.

This is disciplined, applied development for leaders navigating responsibility, complexity, and expectations—where leadership is lived, not just learned.

Because the gap between what leaders know and how they actually lead has real consequences—for teams, for outcomes, and for the people at the center of this work.

THE

SIX CORE CAPACITIES

Effective, sustainable leadership rests on six internal capacities. Inside the Lab, we strengthen each one intentionally.

IDENTITY, AGENCY, & OWNERSHIP

Lead from authorship, not avoidance.

Identity, Agency, & Ownership

You know what to do. But in the moment, you hesitate, second-guess, or wait. That gap shows up in delayed decisions, avoided conversations, and work that moves more slowly than it should. This capacity strengthens how you relate to your role, your authority, and your decisions. You examine the patterns shaping how you lead, clarify what’s actually yours to own, and build the confidence to act, without waiting for certainty.

Leaders strengthen:

• Clear judgment about what they own

• Alignment between values, strengths, and decisions

• The ability to initiate conversations without overthinking

• Direction that translates into meaningful progress

For you: You act with clarity instead of hesitation.

For the organization: You develop leaders who take ownership, make decisions, and move work forward without waiting.

EMOTIONAL AWARENESS & REGULATION

Don’t let your thoughts and emotions get in your way.

Emotional Awareness & Regulation

It’s not emotion that gets in the way. It’s what happens when it goes unexamined. When thoughts and emotions aren’t processed, they linger—showing up as overthinking, avoidance, or reactions that don’t reflect how you want to lead. This capacity strengthens your ability to notice, name, and move through what you’re experiencing so it doesn’t interfere with how you think, decide, and lead.

Leaders strengthen:

• Awareness of emotional patterns and triggers

• The ability to make meaning of what they’re experiencing

• Practices that support steadiness and intentional response

• Communication that reflects clarity instead of reactivity

For you: You stay steady and respond in ways that reflect how you want to lead.

For the organization: You develop leaders who bring maturity, clarity, and steadiness to their teams.

ENGAGEMENT

Engage with clarity, not over-extension or hesitation.

Engagement

How you show up with others shapes everything. When leaders overextend, hold back, or avoid tension, it impacts trust, accountability, and team performance.

This capacity strengthens how you engage—with your strengths, your voice, and the people you lead—so your leadership is both clear and relational.

Leaders strengthen:

• Use of strengths without overuse or withdrawal

• Clear, direct engagement with team members

• Relationships that support trust and accountability

• A sense of meaning in how they lead

For you: You lead with presence, clarity, and intention.

For the organization: You develop leaders who build trust and lead teams that function well together.

EFFECTIVENESS

Clear decisions. Meaningful progress.

Effectiveness

Knowing what to do isn’t the challenge. Doing it consistently is. When leaders overthink, delay, or get pulled in too many directions, effectiveness suffers—even when capability is high.

This capacity strengthens the internal drivers behind execution so decisions are made, conversations happen, and priorities move forward.

Leaders strengthen:

• Clear, timely decision-making

• Direct communication in important moments

• Focus aligned to what matters most

• Consistent follow-through on priorities

For you: You lead in a way that translates into action and results.

For the organization: You develop leaders who move work forward and increase team effectiveness.

SustainabILITY

Leadership that doesn’t cost you your life.

Sustainability

You can be capable—and still feel depleted. When leadership pulls more energy than it restores, it becomes harder to think clearly, make decisions, and stay present. This capacity strengthens how you manage your energy, boundaries, and alignment so your leadership is something you can sustain.

Leaders strengthen:

• Awareness of how their energy is being used and drained

• Boundaries that protect relational energy, focus & decision-making

• Alignment between values and how they lead

• Practices that support ongoing renewal across multiple domains

For you: You lead with energy that lasts—not just effort that gets you through.

For the organization: You develop leaders whose energy is steady and whose impact is sustained.

ADAPTABILITY

Shift how you think so you can keep moving.

Adaptability

What happens around you matters. How you interpret and respond to it matters more. Leaders often get stuck not because of the situation—but because of how they’re thinking about it. This capacity strengthens how you process challenges, shift perspective, and move forward without getting stuck.

Leaders strengthen:

• Perspective when navigating transitions, challenges, and setbacks

• The ability to shift unhelpful thinking patterns

• Motivation that supports forward movement

• Recovery that allows them to re-engage effectively

For you: You stay grounded, flexible, and able to move forward.

For the organization: You develop leaders who navigate change and guide others through it with confidence.

Real-world Application

You apply what you learn immediately, in your role and in your work with your supervisor, your team and with stakeholders.

What’s Included in the Lab

Engagement includes the following elements:

8, 10, or 12 Coaching Sessions

Delivered through structured, private 1:1 coaching or group coaching, grounded in the leader's real context. Confidential. Applied. Action-oriented.

Private Online Space

A secure, structured online environment that supports reflection, integration, and continued growth between sessions. Leaders engage independently with guided resources, practical tools, and structured reflection that extend the coaching conversation beyond the session.

Practical Tools and Resources

Curated tools that help leaders pause, think clearly, and act intentionally in real time. No added complexity. Just clarity.

Targeted Micro-Learning

Short, focused learning elements explored between sessions. Designed to deepen coaching conversations without the cognitive load of traditional training.

Between-Session Support (Mon-Fri)

Access via text, email, or brief calls as challenges arise. Support in the moment, not weeks later. Reduces hesitation. Reduces escalation. Supports decisive action.

Monthly Group Coaching Sessions (Optional)

Live, monthly coaching space for collective reflection, learning, and applied integration.

Sponsor Reports & Progress Tracking

Progress insights and summary reporting for organizational sponsors (without breaking coaching confidentiality)

Continued Access to Resources

Ongoing access to the online resources beyond formal sessions. Capacity work does not end at the final coaching session.

Post-Engagement Support

Office hours continue for up to three months following the formal engagement, providing ongoing, group coaching support as leaders implement insights, navigate emerging challenges, and strengthen capacity over time.

Three Ways to Strengthen Internal Leadership Capacity

Leadership skills matter—but they don’t determine how you lead.

They only show up when you have the internal capacity to use them in real moments.

There are different ways to strengthen that capacity—depending on which core capacities are shaping how you lead right now.

Nonprofit leader exploring leadership goals in a coaching session

Capacity Focus™

Strengthen 1 core capacity

A targeted coaching experience focused on one core capacity—such as identity and ownership, emotional awareness, or sustainable leadership.

Through coaching and real-world application, you strengthen that capacity so your leadership shows up more clearly and consistently.

Leader contemplating what's next in his leadership journey

Capacity Builder™

Strengthen 2 to 3 core capacities

A guided coaching journey focused on two or three core capacities most impacting your leadership.

We identify where you’re getting in your own way and strengthen those capacities so how you lead begins to shift.

Leader engaged in coaching conversation

Capacity Mastery™

Strengthen all 6 Capacities

A comprehensive coaching experience across all six core capacities that shape how you lead.

You build the internal foundation that allows your leadership to show up clearly, consistently, and in alignment with how you want to lead.

Not sure which path is right for you or your team? Let's start with a conversation.

Strengthen How You Lead

When your internal capacity strengthens, your leadership starts to show up differently—in how you think, decide, and lead every day.

Frequently Asked Questions

What exactly is The Leadership Capacity Lab™?

The Leadership Capacity Lab™ is a structured leadership capacity-building engagement for leaders in education and nonprofits. It includes individual 1:1 coaching within a private online space to strengthen six core capacities while they are actively leading. It is designed to support leaders under real conditions.

What are the coach’s credentials and qualifications?

The Leadership Capacity Lab™ is designed and led by Dr. Michelle Watson-Grant, an ICF-credentialed leadership capacity coach, educator, and former senior leader in education and mission-driven organizations. Michelle holds an ACC credential through the International Coaching Federation (ICF) and practices in alignment with ICF ethics and professional standards, including confidentiality, client autonomy, and clear boundaries between coaching, supervision, and evaluation.

Michelle's coaching specialties include Positive Psychology, Team Development, Navigating Transitions, and Burnout Prevention & Recovery. She holds multiple professional certifications in positive psychology, team development, and navigating transitions. She also holds a Master of Science in teaching and learning, and Doctor of Education in instructional design and distance education.

In addition to her coaching credentials, Michelle brings decades of experience supporting senior leaders as well as emerging and mid-level leaders in complex systems, understanding firsthand the pressures both groups of leaders face, and the internal capacity required to lead effectively and sustainably. Her work integrates evidence-informed practices from leadership development and positive psychology with a calm, deliberate coaching approach focused on internal leadership capacity.

When does the first engagement begin?

The Leadership Capacity Lab™ begins April 2, 2026 and concludes June 22, 2026. Participants will schedule their sessions throughout this period. Participants may register each new quarter thereafter, as needed.

Does this include 1:1 coaching?

Yes. All required coaching sessions are individual and confidential. Sensitive topics are discussed, and many leaders prefer to address these in private settings.

Does this include group coaching?

Yes. There are 3 group coaching sessions in all, each one held on a monthly basis. These are for collective reflection, learning, and applied integration. They are optional.

How much time does this require from participants?

Participants engage in:

  • 60-minute coaching sessions over the course of 12 weeks (the number of sessions vary, from 8-12).
  • light reflection, 15-minute micro-learning, and application between sessions
  • optional office hours and between-session support as needed

The Lab is designed to integrate into existing leadership roles, not add significant workload.

How are the coaching sessions structured?

The Leadership Capacity Lab™ follows a clear, intentional arc across 8 sessions or 12 sessions, depending on the engagement.

  • Most engagements begin with an introductory session to establish goals, context, and priorities.
  • Sessions follow, with a distinct learning arc. Engagements completely designed by the client will be shaped by their specific goals for each session. Goal progress is documented so that clients can monitor and track their growth over time.
  • The final session centers on integration, helping leaders consolidate learning and apply it intentionally going forward.

Each conversation connects insight to real decisions, next steps, and accountability measures, so learning translates directly into day-to-day leadership behaviors.

What is expected of senior leaders or sponsors if emerging and mid-level leaders participate?

Senior leaders or sponsors are not asked to coach, monitor, or evaluate participants. Their role is typically limited to:

  • identifying appropriate participants
  • supporting participation and possibly, co-selection of one or more core capacities, in alignment with individual and organizational growth goals
  • engaging in an optional kickoff or alignment conversation

The Lab is intentionally designed to reduce escalation and dependency, not increase senior leaders’ involvement.

How is confidentiality handled?

Confidentiality is foundational to this work.

  • Individual coaching conversations remain private.
  • No personal content is shared with supervisors or sponsors. Your coach is ICF-credentialed and adheres to the ICF's Code of Ethics, which requires complete confidentiality.

Confidentiality boundaries are clearly established with sponsors and clients at the outset in a written, signed coaching agreement and upheld throughout and after the engagement.

Are there any exceptions to confidentiality?

Yes—only those required by professional coaching ethics and law. Confidentiality may be breached if there is a credible risk of harm to the participant or others, or if disclosure is legally required. These boundaries are explained clearly at the start of the engagement and in the written, signed coaching agreement to which all parties agree before the engagement begins.

What specific leadership problems is the Leadership Capacity Lab designed to solve?

The Leadership Capacity Lab™ addresses the breakdowns that emerge between training and sustained performance. It is designed for organizations experiencing strain such as:

  • Capable leaders desiring to grow their leadership
  • Capable leaders hesitating under pressure, despite strong credentials and qualifications
  • Escalation increasing because issues are not addressed early
  • Leaders over-functioning, absorbing too much, and becoming depleted
  • Decision-making slowing due to self-doubt or approval dependency
  • Inconsistent leadership behavior across teams
  • Development investments failing to translate into durable, day-to-day leadership effectiveness
  • Communities and students receiving the depleted version of an organization— not its best—because leaders are carrying more than any role was meant to hold.
Who is this engagement best suited for?
  • The Leadership Capacity Lab™ is designed for senior leaders who supervise emerging and mid-level leaders, are accountable for outcomes they don’t fully control, and want leadership development to translate into consistent leadership practice across their teams.
  • It also supports emerging and mid-level leaders who supervise teams, navigate complex dynamics and difficult conversations, and want the internal capacity to lead with clarity, confidence, and sound judgment under pressure.
How does this differ from mentoring or supervision?

Coaching in the Lab is:

  • non-directive
  • future-focused
  • centered on the leader’s agenda and goals

It does not involve advice-giving, mentoring, training, supervision, or evaluation, and it does not replace organizational accountability structures.

How does this complement existing leadership development?

The Lab is designed to sit alongside training, professional learning, and leadership programs. It strengthens leaders’ internal capacity so learning translates into behavior—reducing friction, hesitation, and escalation that often limit the impact of training alone.

What happens after the sessions are completed?

Participants retain access to resources, and ongoing office hours are available for up to three months, to support continued application and integration. The goal is not dependence on coaching, but sustainable leadership capacity that leaders continue to use beyond the engagement.

What is the next step if we’re interested?

The next step is a focused conversation to explore fit. We’ll discuss your leadership context, participant readiness, and whether The Leadership Capacity Lab™ aligns with your needs.

What is the investment per leader?

The investment for The Leadership Capacity Lab™ is $1,599, $1,999, or $2,388 per leader, depending on the engagement selected. This includes all individual coaching sessions, access to the private online space, micro-learning collections, tools and resources, between-session support, and office hours.

Are clients accepted all year round?

The number of individual clients is intentionally capped at 20-30 within a given 12-Week period to protect the depth, attention, and quality of support offered to clients. Potential clients may join the wait list and be notified of as seats become available.

How are participants selected for the Leadership Capacity Lab?™

Participant selection is intentional. The Leadership Capacity Lab™ is designed for leaders in education and nonprofits who carry real responsibility and decision-making authority, and who are ready to engage in reflective, applied coaching.

Organizations typically nominate leaders who:

  • are trusted, capable, and influential in their roles
  • are navigating increasing scope, transition, complexity, or people leadership
  • would benefit from strengthening agency, energy, and capacity under pressure

The Lab is not intended for performance remediation or disciplinary action. Selection guidance is provided to help organizations identify leaders for whom this engagement will be most effective. This approach protects the quality of the coaching experience and ensures the Lab is positioned as developmental, not corrective.
